Cross-border returns: the least complicated way to handle them

Whether returns are hassle-free depends on three decisions you make before shipping. Here is a disposition table, a cost comparison of four handling options, and how to turn return rates into usable data.

Returns are decided before they happen

Most return problems are created at dispatch time, not at the moment the buyer complains. By then the parcel has already travelled, and the expensive part is over.

Three decisions have to be made in advance, and none of them require a system:

  • Where the returned goods will physically go
  • Who pays to get them there
  • What happens to them on arrival

If any one of these is undefined, your customer service team is making it up in real time, one ticket at a time.

Four ways a returned parcel can end, and what each costs

The fourth option is the one sellers argue about most, and it is legitimate for cheap items. It is not legitimate as a blanket policy, because the moment a buyer learns returns are free, the behavior changes.

Work out your real return cost

The number that matters is not the refund, it is the fully loaded cost of one return:

Resale loss If it can be resold, what you get for it; if not, zero

Product loss is where sellers get emotional and use the wrong number. The retail price is not your loss. The value to you is what you could have sold it for again, or what you paid for it if you cannot.

Once this is computed per SKU, you have something actionable: the return cost of a specific item, on a specific channel, to a specific destination. That number can go into your pricing decision rather than into a monthly surprise.

One class of returns you can design out

Some return reasons are operational, not preference:

The return address question, answered plainly

Ask three things before you sell:

  • Does a local return address exist for this destination?
  • Can the goods be inspected, relabeled and resold on arrival?
  • What does a return cost the buyer, and who pays it?

If the second answer is no, your only real options are restocking locally or disposing. Both need to be reflected in the product's economics before you list it, not after the first complaint.

Where the goods sit changes the answer

Stock held in China means a return travels a long way and costs a lot. Stock held in the destination country means the return is short and cheap, but the capital is tied up abroad.

Record returns or you are guessing

Keep four fields per return, and the return rate stops being a vague complaint and becomes an input:

  • Order identifier
  • Reason, in the buyer's words and in yours
  • Disposition: restocked, resold, disposed
  • Fully loaded cost, using the components above

After a few months of this, one pattern usually shows up: a small number of SKUs generating most of the cost. Those are the ones to fix, redesign, or stop selling.

FAQ

Q: Should I offer free returns? A: Decide per category rather than globally. For items where return freight exceeds the margin, a returnless refund is defensible. For anything expensive, absorbing return freight is usually cheaper than the disputes it prevents.

Q: How do I work out if a product is worth selling at all? A: Compute the fully loaded return cost per SKU, then compare it against the margin. If the return cost is a meaningful share of the margin for a repeatable reason, fix the reason or drop the product.

Q: Where should returned goods be sent? A: Wherever they can actually be received and handled. Confirm before you sell whether a local address exists, whether goods can be inspected and resold there, and what the return costs the buyer.

Q: Can returns be resold? A: It depends entirely on the condition and category on arrival. Some returns are fine to relabel and resell, some are scrap. Plan for both, and record which happened.

Q: Does keeping returns in China cost more? A: A return to China travels much further than a local return, so the freight is higher.
